
Why Models Generalise
How expanding model logic reshapes organisational power and risk.
The power of AI lies in its ability to generalise.
The risk lies in how far that logic travels beyond its original use.
Boards typically approve AI initiatives on the basis of defined use cases. Scope is clarified. Objectives are specified. Risks are assessed within clear boundaries.
Yet models are not narrow tools. They are trained to recognise patterns and apply them across contexts. Their value lies precisely in this ability to extend beyond the situations in which they were first deployed.
Generalisation is not an unintended side effect. It is the core capability.
What generalisation actually means
When a model learns from data, it does not memorise isolated examples. It captures statistical regularities that can be applied to new inputs. That is what allows it to perform outside the exact conditions of its training data.
Without generalisation, there would be no scalability, no transferability, no leverage. A model restricted to a single fixed task would offer limited organisational value.
The same mechanism that enables expansion, however, also enables propagation.
Power through extension
Because models generalise, organisations can deploy them across functions. A system initially introduced to support customer service may later assist in drafting policies, analysing contracts, or structuring internal reporting.
Capabilities compound.
Efficiency increases not only because tasks are automated, but because the same underlying logic can be reused across domains. What begins as a targeted initiative gradually becomes embedded infrastructure.
From an economic perspective, this is powerful.
From a governance perspective, it is transformative.
Risk through extension
What generalises is not only capability but as well assumptions, implicit priorities, biases and blind spots.
A model trained within one framing carries that framing wherever it is applied. If certain trade-offs were embedded upstream, those trade-offs may extend into new decision contexts where they were never explicitly examined.
The expansion is rarely dramatic. It happens through incremental adoption, reuse, and integration.
By the time boards recognise the scope of influence, the model’s logic may already be shaping multiple layers of the organisation.
When boundaries blur
Organisations authorise AI around defined decisions and objectives. Models, however, operate on continuous probabilities that do not naturally respect those boundaries.
Governance frameworks tend to track projects, budgets, and approvals. Models operate across them, adapting to new contexts without requiring a formal reauthorisation of their underlying logic.
This creates a structural asymmetry.
The perimeter of oversight is defined by intention. The perimeter of impact is defined by generalisation. The two do not necessarily align.
Executive Reflection
In AI-shaped organisations, power scales not only because systems are adopted, but because their logic extends.
When models generalise, influence rarely remains confined to the decision that authorised them.
The question for boards is no longer only whether a system works, but whether its expanding logic remains visible, accountable, and aligned with institutional intent.
